Will AI replace coaching? Why I think it shouldn’t and can’t

We’re only at the beginning of what AI will bring to coaching. And I’m excited about the possibilities. But let’s not get swept up in the idea that progress must mean replacement.

There’s no doubt about it, AI is transforming the way we work, communicate, and even lead. In coaching, we’re already seeing intelligent platforms offering personality assessments, performance analytics, and even conversational goal tracking. It’s efficient. It’s scalable. And it’s only getting more advanced.

So, the inevitable question arises: Will AI replace human coaching?

Here’s my honest answer: It shouldn’t, and it can’t.

As someone who works closely with leaders navigating change, growth, and complexity, I’ve seen firsthand the incredible value that technology can bring. But I’ve also seen what only a human coach can offer, things AI can’t replicate, no matter how advanced the algorithms become.

The Rise of AI in coaching

AI coaching tools are already being widely adopted across industries. They can help clients:

  • Set and track goals

  • Analyse patterns in productivity and communication

  • Generate insights from psychometric profiles

  • Prompt reflection with data-informed suggestions

I use one such tool with all my clients, Cloverleaf. It’s AI-enabled, intuitive, and helps clients gain valuable insights between sessions. It’s a brilliant supplement to the work we do together.

But let me be clear: that’s exactly what it is, a supplement, not a replacement.

The irreplaceable value of human coaching

Erik de Haan, in his paper A Unique Relationship, outlines what makes coaching such a powerful developmental relationship. It isn’t just about performance metrics or SMART goals. It’s about trust, safety, empathy, and importantly, connection.

AI may be able to simulate conversation. It may even deliver relevant content at scale. But it cannot:

  • Hold space for discomfort

  • Sense subtle shifts in body language or tone

  • Gently challenge unspoken beliefs

  • Offer warmth, encouragement, or deep listening

These are the things that happen when one human supports another in real life, especially in moments of doubt, growth, or change. They’re also the things that research shows matter most in coaching outcomes.

In fact, de Haan’s studies show that the most significant factor in successful coaching isn't the model or tool used but the relationship between coach and coachee. The chemistry, the feeling of being truly seen, being truly heard, and being truly supported.

No AI, however well-trained, can replicate that.

Why it’s not about either/or

So, here’s my perspective: It’s not about choosing between AI and human coaching. It’s about how we combine the best of both.

AI can bring consistency, efficiency, and powerful data analysis. It can help clients understand themselves more deeply and stay accountable between sessions. That’s why I use Cloverleaf with every client to give them daily access to insights they can apply right away.

But when we’re exploring limiting beliefs…
When we’re untangling tension between values and behaviour…
When someone says, “I feel stuck, and I don’t know why”…

That’s where the real magic happens. That’s where human connection comes in.

Because the truth is, coaching isn’t just about performance. It’s about identity, purpose, and how we grow into the people we want to be at work and beyond. And growth like that needs safety, trust, and empathy.

The future of coaching is human-centred with smart support

Let’s design tools that support, not supersede.
Let’s use AI to enhance the coaching relationship, not diminish it.
Let’s remember that while data can inform… only people can truly transform.

In a world of increasing automation, human connection becomes even more valuable, not less. The best coaching will continue to come from a blend of insight and intuition, data and dialogue, tools and trust.

So, will AI replace coaching?

Not mine, not yours, not the kind that changes lives.
